Retention is mostly decided before day one.

By the time someone is a retention problem, most of the outcome is already fixed. Whether they stay was largely determined in the search — in whether the fit was real, the scope was described accurately, and the number was fair. Get those three right and the person spends their tenure doing the job they were sold. Get them wrong and no stay interview will close the gap between the seat they took and the seat they got.

This reframes retention as a hiring discipline, not an HR programme. The expensive machinery downstream — the saves, the corrections, the win-backs — exists mostly to patch decisions made badly at the top of the funnel. Fix the search and you drain the demand for all of it.

The honest hire is the whole strategy.

An honest hire costs you deals at the offer stage — candidates who’d have said yes to the dressed-up version walk away from the real one. That’s the point. The person who opts in with clear eyes is the person who won’t be halfway to the exit at eighteen months, disappointed by a promise the role couldn’t keep. You’re trading a slightly harder close for a far more durable join.

None of this replaces good management or fair pay after the fact — those still matter. But they matter far less when the foundation is sound. Retention that starts in the search is quieter, cheaper, and less heroic than the interventions that follow a bad one — which is exactly why it’s undervalued, and exactly why it works.
